jdmbair13m5-changelog-20260822-2215-fleet-agent-alignment
Aligned Codex and Claude coordination across the six-host Mac fleet while preserving separate provider principals, native task histories, and credentials.
Scope
- Change host recorded here:
jdmbair13m5. - Fleet scope:
rdmsm4x,rdmbair13m5,rdmbair15m5,rdmpw3265m,rdmpw3275m, andjdmbair13m5. - Canonical mutable development estate remains
rdmsm4x:/Users/richh/dev;rdmsm4xis the relay hub for the inbound-restricted sixth host. - This was a Production configuration alignment. No credential,
auth.json, cookie, approval store, task/session/rollout database, private history, private SSH key, or live.gitdirectory was copied between hosts.
Local state changed on jdmbair13m5
- Homebrew casks
codexandclaude-code@latest, with links under the dynamic Apple-Silicon Homebrew prefix; the Claude payload mode was normalized to 0755 without changing its bytes. /Users/richh/.agent-coordination/agent_msg.zsh,FLEET.md, mailbox/check-in state, and alignment backups.- New
/Users/richh/.codex/AGENTS.mdand minimalconfig.tomlwith exactly one explicit Codex sender identity entry. /Users/richh/.claude/CLAUDE.mdand/Users/richh/.gemini/GEMINI.mdreceived reconciled fleet-knowledge pointers.- The pre-repair Claude payload was retained at
/Users/richh/.claude/backups/codex-agent-alignment-20260822T215500/claude-binary.pre-latest-cask.
Observed tool state after the change: Codex 0.149.0; Claude Code 2.1.240 (0755). Provider state: Codex unauthenticated; Claude unauthenticated.
Canonical fleet artifacts
- Reusable Codex workflow:
/Users/richh/.Codex/skills/mac-fleet-agent-coordination/; it was new on every host, so no prior skill was overwritten. - Project:
rdmsm4x:/Users/richh/dev/fleet/maintenance. - Apply report:
reports/codex-agent-alignment-20260822T215500.log. - Idempotency report:
reports/codex-agent-alignment-idempotency-20260822T2207.log. - Independent Claude review:
reports/claude-independent-review-20260822T2208.md. - Project rollback set:
backups/codex-agent-alignment-20260822T215500/. - Per-host rollback sets, where a prior file existed:
/Users/richh/.agent-coordination/backups/codex-agent-alignment-20260822T215500/and/Users/richh/.codex/backups/codex-agent-alignment-20260822T215500/.
Commands and actions
- Resolved each live ComputerName and pinned all six SSH host-key fingerprints before mutation.
- Ran
/Users/richh/Documents/Codex/Projects/dev-fleet-reconciliation/scripts/audit_codex_fleet_topology_v1.0.zsh; account-lane and five-host SSH checks passed, while its stale RTTy/LogTTY path assertions failed separately. - Used
/Users/richh/.agent-coordination/agent_msg.zshfor inbox, request, reply, sync, read, acknowledge, and the labeled end-to-end transport probe. - Applied
/Users/richh/dev/fleet/maintenance/scripts/align_codex_fleet_v1.0.zsh --apply --run-id codex-agent-alignment-20260822T215500. - The driver used Homebrew for the sixth-host tool installation and retained first-write backups before replacing files or normalizing the Claude executable mode.
- Re-ran the same alignment as
--dry-run --run-id codex-agent-alignment-idempotency-20260822T2207. - Invoked Claude Code on
rdmsm4xin read-only print mode for an independent six-host review. - Initialized the
mac-fleet-agent-coordinationskill with the bundled skill creator, validated it throughuv run --with pyyaml .../quick_validate.py, and distributed the exact validated files to all six hosts. - Used
scutil, shasum -a 256, bounded file searches, CLI version checks, mode checks, and provider-auth exit codes with auth output suppressed.
Verification evidence
- Apply driver exit: 0; six of six hosts returned
ALIGN_HOST_RESULT ... status=PASS. - Idempotency driver exit: 0; six of six hosts returned
status=DRY_RUN, and every managed file/config check reported already matching. - Every host reports
codex-cli 0.149.0,codex@<ComputerName>, one Codex identity configuration line, and one alignment check-in. - Converged SHA-256 values on all six:
agent_msg.zsh:5ec439ac3a1a9d1e7505e41d7c7d08d91a0453fbab8dfc9f1188b2bec1337b10FLEET.md:e2d865b8a05d0e0dc9004958b7848bf0b89b275fd7ddede2fe887c57f15567d9AGENT_COORDINATION.md:05bd19a7031d40141b81640f94fe6c9ae1d5e0e74571f41005b472166f6d3ce2.codex/AGENTS.md:64d1f31225ccc30881c15e70eac202fc53e7cb380f3d8f89b4a6865b315e47c0
- Actual Claude-to-Codex consultation completed on
rdmsm4x: request20260822-211559-B449C2AA, Claude reply20260822-213429-C7501CA9. - Bidirectional transport through
jdmbair13m5passed: thread20260822-220117-4590F38A, return20260822-220404-D5537232. This proves mailbox delivery only. - Claude's fresh post-deployment review returned PASS WITH OWNER ACTIONS and reproduced the tool, identity, configuration-count, executable-mode, hash, check-in, and auth-boundary matrix.
- Skill validation returned
Skill is valid!; all six hosts matchSKILL.mdSHA-25697662b3bc8cc2056e03015e595e6c90ad4f310a5e14c832735956e2aea30a6dfandagents/openai.yamlSHA-25647d1cc2bc4d22998dbddcecbc46e91b94b6b2bd734b703661af1d99a13e7a9fa. - The old RTTy/LogTTY audit failure remains an unrelated stale-project-path issue and was not counted as passing.
Undo and recovery
- Stop peer writers and inspect current state before any rollback.
- Restore only the affected host's exact pre-alignment files from its timestamped backup directories; do not copy a different host's configuration or identity material.
- On
rdmsm4x, restore individual canonical project files from/Users/richh/dev/fleet/maintenance/backups/codex-agent-alignment-20260822T215500/if the alignment itself must be reverted. - Re-run the alignment driver in dry-run mode and verify hashes/identity after any selective rollback.
- Removing the sixth-host Homebrew casks is destructive to its new tool availability; do that only after an explicit owner decision. Never “undo” by transplanting an older host's auth or private state.
Outstanding owner actions
- Log Codex and Claude Code in interactively on this host, using the intended provider/account lane for this Mac.
- Claude CLI login also remains outstanding on
rdmpw3265mandrdmpw3275m; both Codex and Claude login remain outstanding onjdmbair13m5. - Address the RTTy/LogTTY canonical-path mismatch as a separate project-recovery task before treating the older topology audit as green.
- Remote Apple Notes publication cannot be claimed from an SSH/background session. This Markdown file is the durable host copy; a GUI-session publisher must create the matching Notes entry if it is not automatically published later.
