rdmsm4x — consolidation risk remediation and fleet-ingest completion
Session dev-aa (claude@rdmsm4x). Started 13:29
EDT, this record 14:14 EDT, 2026-08-24. Successor to
dev-ba, which went offline 01:44 EDT. Work done at Rich's
direction ("resolve the issues noted").
One-line summary
Every top-ranked risk from the 08-24 00:30 consolidation findings is closed: five repos with unprotected work are committed, a 38-hour stale git lock cleared, the one missing fleet-ingest report written, that host's incomplete copy finished (9 unique files recovered), and two documentation defects corrected — one of which would have caused silent financial-record loss.

Nothing was pushed. Publishing is Rich's decision and no remote was created or written to.
Files changed outside git
apps/CLAUDE.md— corrected the CloudKit "dedup for free" claim. It projected SQLite'sON CONFLICT DO NOTHINGonto CloudKit, which has no such semantics: the default save policy raisesCKError.serverRecordChanged;.allKeyssilently overwrites. In ReceiptRoo that is losing financial records with no error to notice. Backup:CLAUDE.md.bak-precloudkitfix-*.AUTHORITY.md— open-items register rewritten against verified state. Backup alongside._migration/fleet-ingest/rdmbair15m5-INGEST-REPORT.md— new, the one host of five with none._migration/fleet-ingest/DO-NOT-TOUCH-jdmbair13m5.md— new, protection record._migration/fleet-ingest/VERIFIED-rdmbair13m5-peer-report-20260824.md— new._migration/fleet-ingest/rdmbair13m5-INGEST-REPORT.md— commit count 18 → 20 (measured).
Stale git lock — cleared
apps/bitROO/.git/index.lock: zero bytes, dated
2026-08-22 23:44, no holding process (lsof
clean). Every git write in that repo failed silently for ~38 hours.
Third instance of the same fault the same night (apps/RTTy
23:33, apps/logTTY 08-23 08:52). Mechanism still
unidentified. Empty lock file backed up before removal.
Undo:
touch ~/dev/apps/bitROO/.git/index.lock (or cp
the backup), then
git -C ~/dev/apps/bitROO reset --hard c0fb6ee~1.
Fleet ingest — rdmbair15m5 completed
Six trees were empty in staging; the 01:40 relaunch had covered only
four targets. Transferred 2026-08-24 14:09: fleet (2
files), macos-tools (21), outputs (1),
macOS (4), fleet-agent-registry (14, 97 MB).
dev/rdmbair15m5 is empty on the remote too.
9 unique files recovered, most importantly the
working scripts implementing
SPEC-fleet-agent-registry-20260823.md — the spec
was on rdmsm4x, the implementation existed only on rdmbair15m5.
Two orphans confirmed to exist and to be unique:
local-llm-benchmark (670 MB, 13,225 files, a real project —
the findings had it as a spec surviving only inside one HTML file) and
obsidian_fleet_sync (203 files). Neither has git.
Neither moved — placement is structural and the fleet
halt is in force.
Nothing was deleted on any remote host.
Verification of two peer reports
claude@jdmbair13m5: bundle-path correction. All three rescue bundles independently re-verified by clone +git fsck --full— sha256, commit counts and HEADs match exactly. The unpushed commit03b99cais safe in four places. Corrected read-only on their host at 13:52.claude@rdmbair13m5: reported secrets rsync'd into three ingests. False alarm, verified without reading contents —.env,.env.local,client.pem,.secrets/token.txt,.ssh/id_ed25519are all zero bytes; the whole 27,274-byte tree is git boilerplate and the one object is git's canonical empty blob. It is a synthetic backup-test fixture. Nothing to rotate. ItsHOLDon a 326 MB preservation bundle was confirmed and endorsed.
Commands worth keeping
- Remote is Apple's rsync —
--info=STATS2fails with a usage dump.rsync -a --statsworks, and plain-ais also the fix for the-X/-Aper-file SSH round-trip that made the original copy run at 4 files/min. git bundle verifyoutside a git repo reports FAILED for every bundle.git cloneis the standalone-safe test.git diffmisses staged-only changes; usegit diff HEAD.
Not done — Rich's call, stated explicitly
Fleet halt not released · no pushes, no remote created · two
credentials not rotated · projects/autoce/ not opened or
committed (client-material boundary) · /doctor
defaultMode skill defect not amended · placement of the two
recovered projects undecided.
Apple Notes status
PENDING — not filed.
notes_changelog.zsh refuses non-Aqua sessions, and peers
report it is currently failing fleet-wide regardless ("Notes never
became responsive within 600s" against a 7.8 GB store). This file is the
archive copy. To file it from Terminal.app on rdmsm4x:
zsh ~/scripts/notes_changelog.zsh ~/dev/LLM/Claude/changelogs/rdmsm4x-changelog-20260824-1411-consolidation-risk-remediation-and-fleet-ingest-completion.mdADDENDUM — documentation and reboot-safe state, 14:24 EDT
Rich asked for progress to be documented so the work resumes cleanly after a reboot.
Written at ~/dev/ root:
SESSION-STATE.md(new, 130 lines) — resumable state, safe-to-reboot verification, where the consolidation stands (DONE / RECOVERED / NOT STARTED), the resume procedure, and the trap list.ISSUES.md(new, 142 lines) — the punch-list. OPEN grouped by blocked-on-Rich / unattributed-and-ongoing / fleet-infrastructure / work-not-started, then RESOLVED with evidence.RESUME.md— prefixed with a SUPERSEDED banner. It was written 2026-08-22 19:17 and predates the whole consolidation; resuming from it would have been actively misleading.AUTHORITY.md— open-items register rewritten against verified state.
Additional commits in this pass:
concepts/{darwinexplorer,llmstatescope,retroquest}
gitignore commits for nested agy-blueprint repos, and a
fleetreg state capture. Same treatment as the apps: nested
git repos are excluded rather than flattened, because committing them as
plain files destroys their history.
Memory updated
(~/.claude/projects/-Users-richh-dev/memory/):
dev-consolidation-2026-08 now points at the state files
rather than restating them, and a new
dev-consolidation-traps entry records the ten
silent-failure traps that cost time across four agents.
Reboot safety verified at 14:23 EDT: no background
jobs of this session running; every personal-side repo
dirty=0; no stale .git/index.lock in the live
tree; nothing pushed. Deliberately left dirty:
_review-shared (aggregator), autoCE /
arcedb / bny (client and employer material,
out of bounds), and several concepts/ trees that need
Rich's judgement rather than an agent's — all recorded as OPEN in
ISSUES.md.
