Files changed outside git

Stale git lock — cleared

apps/bitROO/.git/index.lock: zero bytes, dated 2026-08-22 23:44, no holding process (lsof clean). Every git write in that repo failed silently for ~38 hours. Third instance of the same fault the same night (apps/RTTy 23:33, apps/logTTY 08-23 08:52). Mechanism still unidentified. Empty lock file backed up before removal.

Undo: touch ~/dev/apps/bitROO/.git/index.lock (or cp the backup), then git -C ~/dev/apps/bitROO reset --hard c0fb6ee~1.

Fleet ingest — rdmbair15m5 completed

Six trees were empty in staging; the 01:40 relaunch had covered only four targets. Transferred 2026-08-24 14:09: fleet (2 files), macos-tools (21), outputs (1), macOS (4), fleet-agent-registry (14, 97 MB). dev/rdmbair15m5 is empty on the remote too.

9 unique files recovered, most importantly the working scripts implementing SPEC-fleet-agent-registry-20260823.md — the spec was on rdmsm4x, the implementation existed only on rdmbair15m5.

Two orphans confirmed to exist and to be unique: local-llm-benchmark (670 MB, 13,225 files, a real project — the findings had it as a spec surviving only inside one HTML file) and obsidian_fleet_sync (203 files). Neither has git. Neither moved — placement is structural and the fleet halt is in force.

Nothing was deleted on any remote host.

ADDENDUM — documentation and reboot-safe state, 14:24 EDT

Rich asked for progress to be documented so the work resumes cleanly after a reboot.

Additional commits in this pass: concepts/{darwinexplorer,llmstatescope,retroquest} gitignore commits for nested agy-blueprint repos, and a fleetreg state capture. Same treatment as the apps: nested git repos are excluded rather than flattened, because committing them as plain files destroys their history.

Memory updated (~/.claude/projects/-Users-richh-dev/memory/): dev-consolidation-2026-08 now points at the state files rather than restating them, and a new dev-consolidation-traps entry records the ten silent-failure traps that cost time across four agents.

Reboot safety verified at 14:23 EDT: no background jobs of this session running; every personal-side repo dirty=0; no stale .git/index.lock in the live tree; nothing pushed. Deliberately left dirty: _review-shared (aggregator), autoCE / arcedb / bny (client and employer material, out of bounds), and several concepts/ trees that need Rich's judgement rather than an agent's — all recorded as OPEN in ISSUES.md.
